AI without an IT department: how to start as a small business in 5 steps

Most AI guides assume you have an IT department, a CTO and a budget for implementation. The reality of a small Czech company is different: you have 5-20 people, everyone is busy, and nobody has time to learn new tools.

Here’s an approach that actually works - tested on dozens of Czech SMEs.

Step 1: Pick one “AI ambassador” (1 week)

Don’t roll out AI to everyone in the company at once. Start with one person who:

  • Is curious and isn’t afraid of new tools
  • Has recurring administrative tasks every week
  • Has time to spend 30 minutes a day on AI for the first month

This person will be your internal guide. Others will see the results and start asking on their own.

Step 2: Map out 3 recurring tasks (1 week)

With your ambassador, go through their typical work week and pick 3 tasks that:

  • Recur at least 3 times a week
  • Take at least 2 hours combined
  • Are text-based (writing, summarising, replying to emails)

Real-world examples:

  • Replying to similar types of enquiries
  • Writing weekly reports
  • Summarising meetings
  • Rewording internal announcements
  • Translating documents

Step 3: Start with one tool (first month)

Don’t pick several tools at once. We recommend starting with Claude.ai (free) or ChatGPT (free). At this stage, the selection criteria aren’t price or features - it’s simplicity.

Let the ambassador use the tool on the 3 chosen tasks for 4 weeks. Hold a 15-minute team meeting every week where they share what’s working.

What to measure:

  • How many minutes/hours a week does it save?
  • Where was the AI’s output better than your own first draft?
  • Where did it need the most editing?

Step 4: Create 3 company prompts (second month)

Once you know what works, create shared prompts - templates for the most common tasks.

Example of a company prompt for an enquiry:

You are a sales representative for [COMPANY NAME]. Write a reply to this enquiry:
[INSERT ENQUIRY]

Tone: friendly but professional. Length: max 150 words.
Always offer a meeting or call.
Signature: [NAME], [POSITION]

Save the prompts in a shared Google Doc or Notion page. The whole team has access to them.

Step 5: Roll out to the whole team (third month)

After 2 months you have:

  • A functioning ambassador with real results
  • 3 proven company prompts
  • An overview of what AI can and can’t handle

Now invite the whole team to a 90-minute workshop (can be done internally):

  1. The ambassador shows how they use AI (30 min)
  2. Everyone tries the prompts on their own tasks (45 min)
  3. Discussion: what will we try next? (15 min)

Only after this workshop should you consider paid tools - you’ll know how many people actually use AI, and for what.

The most common mistakes companies make when adopting AI

Mistake 1: Buying a paid version for everyone right away Result: 70% of licences go unused. Always start with the free version for a pilot group.

Mistake 2: Waiting for the “perfect” tool It doesn’t exist. In a year all the tools will be better, but AI can save you time even today.

Mistake 3: Using AI as a search engine AI isn’t Google. Let it write, structure, reword and summarise - not look up facts.

Mistake 4: Ignoring GDPR Don’t forget the rules for working with customers’ personal data. Read our overview of GDPR and AI.

Realistic expectations

For the first 6 weeks, AI will mostly add work for your team - learning, checking outputs, corrections. That’s normal.

From week 7 onward, the first people will start reporting real savings. Within 3 months you’ll know clearly whether the investment (both time and money) pays off.

An average company with 10 people saves 15-25 hours a month across the whole team after adopting AI. That’s roughly 2-3 working days.
